Stop Measuring the Wrong Metrics: Why ROI is Failing Your AI Strategy

(Earned – Spent) / Spent = ROI

A brief reminder that this is ROI, and nothing else is. Earned minus spent, divided by spent, is return on investment. Nothing else is ROI.

If you do not know:

  • What you earned
  • What you spent

You cannot measure ROI. Period, end of story.

Lots of people are asking questions like “what’s the ROI of AI?”, “what’s the ROI of trust?”, “what’s the ROI of {insert anything here}?” and those are fine questions to ask, but…

… are you measuring ROI of those things today?

You can’t compare the ROI of AI if you aren’t measuring the ROI of what you’re doing today. It’s like trying to establish the ROI of running when you’ve only just bought your sneakers.

Let’s also remind ourselves that ROI is a trailing measure, not a leading indicator, and it’s only situationally useful. ROI is useful when you have limited resources and you need to maximize the result for the resources you have. If you have strategic imperatives like growth, audience acquisition, etc. ROI will absolutely destroy your efforts because you’ll be optimizing for the wrong things.

If someone’s asking you about the ROI of AI, ask them what the ROI of what they’re doing now is, and how they calculate earned and spent. I will bet you a pastry, retail value USD 5 or less, that their ROI calculations are likely missing components that make it unusable today, much less able to measure the ROI of AI.

Okay, so ROI of AI is out. What should you measure instead? The distance to done. If you have a clear definition of done that encapsulates cost, time, quality, capacity, and values, then you measure the distance to achieving those standards of done today. Then you start to measure the distance to done – on all five axes – as you implement AI.

And you hold firm on your definition of done. Sacrificing quality to achieve speed isn’t done. Lowering costs but violating your values isn’t done. If you’re using AI well, you should be able to close the distance to done a certain amount without having to break the definition of done.
