In today's episode, Cameron asks how can agencies scale their output and margins without scaling head count using AI. So this is an interesting question because it depends on how actually creative your work is. AI is best at non-creative tasks. It is best at stuff like reporting, where you you don't want super creativity, you want here's what happened. Um it's good at stuff like strategy, where you, the human, are providing the strategic insights and it's just writing it up.
It's less good at things like coming up with a net new idea for a client's logo or uh for their website design. I mean, you can come up with ideas, but it's better as a thought partner uh for expert humans in in those purely creative domains. That's just the nature of the way the systems work. So the question is how many tasks do you currently do at your agency for which say you have a standard operating procedure, right? You have a template.
Those are the tasks that you hand off to AI. If you I've been saying this since 2015, uh on stages around the world. If you do it with the template today, a machine does it without you tomorrow. If you do it with a template today, a machine does it without you tomorrow. How much of your stuff as an agency is a template?
Anything that is a template is stuff that you hand off to AI, and that's how you scale your agency. And I don't mean a just a literal template. I don't like you know uh a docx file or a PPTX that has a PPT was what's the template extension for Microsoft? I don't remember anymore. But it's not just things that are that are true template document templates, but anything that has a standard operating procedure is something that you should be handing off to AI in some capacity.
If you document it and you do it, and and you can hand that task off to a junior person, and you say, just follow this template, follow the standard operating procedure, and they can do it. You can do the exact same thing with AI. If, on the other hand, is a task that you cannot hand off and delegate because maybe it's a net new task, maybe it's a task that requires actual creativity or judgment or uh empathy, then yeah, you're those are the tasks that you're going to retain for for your humans because your machines are just not going to do as good a job unless you have a person that is so far below average in their skills that literally anything would be an improvement. In which case I would say it's not necessarily an AI problem, that's a hiring problem. You hired somebody who's not good at their job.
So, what are those tasks at an agency? I used to work at a PR agency a long, long time ago. Some of the most basic tasks, things like sending call notes from a client call, right? Following a specific template. Yep, that's that is 100% an AI task.
Uh at that PR HC junior staff had to create a first draft of a press release. And it followed a very specific template. They fished it right out of the share drive and started and copy pasted it. Yeah, that's an AI task. A friend of mine who is a lawyer said, Oh, oh yeah, our law firm has all these stock templates.
You want an NDA, we get the we get the NDA template out of the share drive, and we customize it for your company. That's an AI task. The client uh follow-up email after a client call that the junior account coordinator does that follows a strict, very strict template. That's an AI task. The slide deck that the creative team assembles, which by the way, most or I should say a lot of creative folks really don't enjoy making things like client slide decks because it's fundamentally not a creative task.
Here's the slide deck with the brand standards and the logo and the font and all this stuff predetermined, and they're basically just filling in a template and organizing things for like a new business pitch or whatever. That's an AI task. Your expense reports that you have to file every month, and your budget reports and your times and your operational stuff that is all copy pasting data from an ERP system into an Excel spreadsheet that you have to then hand off to your accounting team or your accounting firm that follows a specific template that is an AI task. The trade show follow-up emails that you send that have a hello first name placeholder, and one of five pieces of creative that you hand off to your that your business team fishes out of your CRM or your marketing automation system that is a template. That is an AI task.
You see where this I'm going with this. There's so many tasks in your agency that are templates or standard operating procedures, and every single one of them is a task that should be handed off to AI because they require very little creativity, they require very little critical thinking, they require very little judgment, human judgment, they mostly require copying and pasting. If you're honest, if you are completely honest, agencies in general are in a hell of a lot of trouble in the AI era because so much of their work is templated, because agencies to scale and to be profitable have to take on tasks that are all templated so that they can spin up a team very quickly, follow the cookbook for whatever is that agency does, whether it's web design or creative or advertising or what have you, and spit out results at very high speeds so that the team can move on to the next thing. Because fundamentally, an agency bills by the hour for its human beings. Up the ladder, and the P and a team was typically it looked like a pyramid, right?
One director, two senior account managers, four account managers, eight senior account executives, 16 account execs, 32 account coordinators. That pyramid in the age of AI is an obelisk. You have a senior person, you have one or two people at each level, and you have machines doing the actual execution because the execution is all templates. All of it. Not the person at the bottom who is just pushing buttons.
If you think about it, a machine can push the buttons just as well. A machine doesn't have that professional judgment, that deep knowledge that only comes from experience. That, oh, I've seen this before, but here's how you would adapt it this way. Because the value of your most senior people can easily be captured by hiring independent consultants who have that experience without the heavy weight of the junior humans. So that's the answer to that question.
It's a very that's my honest answer to the question. You scale by being faster, by being cheaper, and by taking every task that is a template and handing it off to a machine. And what's left, the non-templated stuff, that's the that's your value proposition. Hope that helps. Thanks for the question.
