In today's episode, Beatrice asks, What is the strategic response when a client demands a massive discount because they assume AI does all the work now? Clients are reading the headlines and assuming our cost of goods sold has plummeted to zero. How do agencies and consultants defend their pricing models and communicate the value of human strategy in AI dominated execution landscape? Show them how do you do your work, right? And where do you and do you not use AI?

If your clients have no idea how you do your work, then of course they're going to assume it's all done by AI. That's and and they might be right. That's the part that is gonna be challenging for you is the part that is challenging a lot of agencies right now because sometimes those client assumptions are correct. I was talking at an event uh not long ago uh with a an agency owner who said our client came to us and said, I want an 80% fee cut because I know you're using Chat GPT, we're using ChatGPT, and we're getting better results out of chat GPT than we are from your agency. So we want an 80% fee cut, or you're fired.

And the agency owner said no, and they were promptly fired shortly thereafter. The reality is they are using chat GPT at their agency instead of doing the work themselves. The execution is all handled by AI, and it isn't any better than what the client can do themselves. So the client's reaction was not only correct, but it was sensible, right? Um, and because the agency owner did not provide any context, any transparency into how they do their work, they lost their account.

They lost the business. So the question you have to ask is how much of our work, how much of our cost of goods sold is in fact um AI generated where a client could reasonably say, Yeah, I don't see the value that you're adding. This is where working in public really, uh building in public really comes in handy. Um, and you don't have to build in public to the general public. So, for example, the Trust Insights uh live stream, we do it every Thursday.

We do a live stream of what we're thinking about, some cool stuff, but we also do a lot of working in public with our clients on client calls. We'll start up a Google Meet, and right there, live on the call, I will bring up you know, uh an AI tool or whatever, or a clawed code, and I will walk through here's the systems and things that we're building, or here's how we engineer the thing, and they realize just how much extra work goes into something. AI is not doing the thinking, AI is doing the execution, but they have no idea like how I didn't know you could do that with AI, and so it helps defend our value because we can we show them on calls in person, you know, in workshops we do on premises. Here's how we're using AI to do this thing, and they go, Oh, all right, so we clearly know what we're paying you for because we have no idea how to even make the system do that. Umsparency, working in public or working visibly, is the way that you short circuit the discussion about whether AI is doing all the work or not, with the honest caveat that if you are having AI do all the work, then the client doesn't need you.

Right? If you are not offering any benefits to the client, this is something that we say to our team and our clients as well. If you are handing in work slop, if you are having AI do all the work for you, what do we need you for? What value do you offer? Because guess what?

I can push a button. If it's just saying, hey, Claude, go do this thing, I can do that. I don't need you to do that. What value do you provide above and beyond what the machine can do? Everything that you're doing is just pushing a button and copy pasting what Claude or Chat GT or whatever delivers, why are you here?

You are here because of things like empathy and judgment and critical thinking and original thinking and creative thinking. And if you're not using those skills, if you have outsourced that to AI, then you do not need to be employed here. And that is the refrain that a lot of people who are using AI need to hear. If you are have been reduced to a the role of a button pusher, then you do not have a role. Because machines can do that.

Machines can push their own buttons. If, on the other hand, you are the safeguard against the machine running wild, you are the inspiration that is given to the machine that they go that you know you are coming up with the original ideas that the machine can't do because it is a probability engine and really original thinking is low probability, that is what we're paying for. Communicate that to your clients, communicate that to your people to show them this is how we prove our value. We prove our value by these skills that the machines don't have. It's really difficult, but if you don't do that, you don't have a business.

And those fee cuts that the clients are asking for, the transparency, the assumptions of what is and is not valuable. If they're correct, you're in a lot of trouble. So that's the answer to that question. Thanks for it. Talk to you on the next one.
