The AI Advantage Is Dead: What Builds a Real Competitive Moat Today?

When everyone has access to state of the art models, your AI is no longer any kind of advantage, and depending on you or your team’s level of skill, might even be a disadvantage.

So, if AI isn’t an advantage any more, then what is? Think about a kitchen (my favorite analogy). If everyone has Viking or La Cornue appliances, then the best equipment won’t set your food apart from someone else’s.

What does that leave for a “competitive moat”? Well… a lot, actually.

What ingredients do you have, and how good are they? Ingredients in the land of AI are your data. What data do you have that others don’t have – either private data that’s inaccessible, or knowledge of public datasets that others can’t find or don’t know how to work with?

What recipes do you have, and how difficult are they? Agentic systems today require project management skills far beyond basic prompting. “Boil water, add pasta” has become “prepare a 4 course meal in the Emilia Romagna style”.

Who’s the chef and what techniques and skills do they have? A chef who manages to burn toast and has no idea what the difference between a boil and a braise is, is a liability rather than an asset.

What’s on the menu? Very few places other than the Cheesecake Factory can succeed with 250 menu items, nor can most kitchens scale to produce even half of that with any level of quality.

Everyone having the same high quality appliances changes the bar because prior to AI, if you could only afford LG instead of Viking, you had to do what you could with what you had. Now state of the art AI gives everyone the technological equivalent of Viking. It doesn’t give you cooking skills, it comes with a huge quantity of stale, mislabeled ingredients, it comes with generic recipes that everyone else has, and it measures everything in probability, which means that your menu will also look like everyone else’s.

And if you’re still marketing that you’re an AI-forward company, that’s like a restaurant advertising that it’s a La Cornue-forward kitchen. Literally no one cares. The question is, is what’s served any good?
