    我的想法:n8n 到底是什么?为什么 AI 极客们都为之着迷?

    本周,我们来探讨一个在生成式 AI 领域非常热门但又没有得到充分解释的话题:自动化系统 n8n。

    也许您听说过它,也许没有。如果您在 LinkedIn 上看到过看起来有点像 Zapier 的截图,以及大量关于自主 AI 的热情讨论,那么您可能已经见过 n8n 了。

    第一部分:n8n 是什么?

    简而言之,n8n 是工作流程自动化软件。你我都可以用它来自动化任务,从日常琐事到奇特操作。如果您玩过需要连接不同节点的游戏(比如那个需要连接管道才能让水流动的游戏),或者构建模块化结构的游戏(比如在《模拟城市/模拟大厦》中),那么 n8n 就是这种自动化的自然演进。

    n8n 与众不同且在很多方面都非常实用的地方在于,它同时具有无代码和高代码选项。硬核程序员可以使用它,并用其原生语言 (JSON) 编写代码,快速开发非常精细的工作流程和自动化,并为其编写自己的模块和节点,使其具有无限的可扩展性。非技术人员可以使用其界面和预制连接器和块(称为节点)来拼接工作流程。

    第三部分:如何开始使用 n8n?

    开始使用 n8n 需要一个直接的选择:您可以在您的公司/您的计算机内部自行托管,或者订阅他们的付费云服务。您如何做出该决定取决于三个因素:

    • 隐私
    • 成本
    • 技能

    隐私:如果您要处理敏感数据,您不希望第三方看到的数据,那么自行托管是显而易见的选择。

    成本:n8n 的托管选项起价为每月 20 美元,每月执行 2500 次。对于一个人尝试使用来说,这绰绰有余,但对于一个团队来说,您可能会很快用完这些执行次数。这允许您进行 5 个活跃的生产工作流程。自行托管的版本仅受运行它的计算机的限制;如果底层机器足够强大,自行托管的服务器可以处理数千个流程和执行。

    技能:这是成败的关键。要在计算机本地部署 n8n,您需要安装一些先决条件,例如 node.js、npm 和 npx,它们都是 node.js 生态系统的一部分。它们都是免费的,但大多数人不愿意或无法安装和配置它们,因为您需要在命令行中花费相当多的时间。如果您愿意学习这些 IT 技能(实际上只是安装没有点击界面的软件),那么您可以自行加载和运行 n8n。如果您不愿意这样做,或者您有希望为团队自行托管的场景(这是一个更复杂的设置),那么使用付费托管更有意义。

    对于没有 IT 资源且没有技术技能的普通个人,我建议的设置是付费使用云托管版本,前提是您在将数据发送给第三方时没有隐私问题。

    对于硬核极客,如果您尚未安装它,我建议的设置是通过 npx 运行它。运行 npx n8n@latest,您将立即启动并运行 beta 服务器。

    第四部分:设置您的第一个 AI 工作流程

    现在我们已经可以访问 n8n 了,让我们开始构建我们的第一个工作流程自动化。我们做的第一件事是……不要急于进入软件本身。Katie Robbert 经常说,从技术入手是灾难的根源。相反,看看您今天正在做的任务,看看哪个任务是如此重复、如此枯燥、如此无脑,以至于您非常希望计算机可以完成它。

    在很多方面,工作流程自动化就像一个食谱。您有配料——您的数据。您有电器和工具——包含读取/写入文件、访问 AI 等方法的节点。您有必须按顺序执行的步骤。

    第五部分:总结

    工作流程自动化软件是您目前手动执行的任务的下一个显而易见的演进。它是构建 AI 代理的梯子上的中间级,这就是为什么学习和应用它如此重要。在首先证明该流程在自动化中有效之前,您不能也不应该直接跳到构建 AI 代理——并且在不了解组件手动工作的情况下,您不能直接跳入自动化。

    이번 주에는 생성형 AI 분야에서 매우 뜨겁지만 잘 설명되지 않은 주제, 바로 자동화 시스템 n8n에 대해 다뤄보겠습니다.

    들어보신 적이 있을 수도, 없을 수도 있습니다. Zapier와 비슷해 보이는 스크린샷과 LinkedIn에서 에이전트 AI에 대해 열렬히 이야기하는 것을 보셨다면 아마도 n8n을 보셨을 겁니다.

    파트 1: n8n이란 무엇인가?

    간단히 말해 n8n은 워크플로우 자동화 소프트웨어입니다. 여러분과 저는 n8n을 사용하여 일상적인 작업부터 특이한 작업까지 자동화합니다. 서로 다른 노드를 연결해야 하는 게임(예: 파이프를 연결하여 물이 흐르도록 하는 게임)이나 모듈 구조를 구축하는 게임(예: 심시티/심타워)을 해본 적이 있다면 n8n은 그러한 자동화의 자연스러운 진화입니다.

    n8n이 독창적인 아이디어는 아닙니다. IBM의 Node-RED나 Zapier와 같은 도구들은 10년 넘게 로우코드/노코드 솔루션을 제공해 왔습니다.

    제가 생성형 AI에 대해 오랫동안 이야기해 온 것 중 하나는 강력한 도구이지만 자동차 엔진과 같다는 것입니다. 자동차 엔진은 작동에 필수적이지만, 자동차의 나머지 부분이 없으면 그다지 도움이 되지 않습니다. 엔진 블록 위에 앉아서 길을 달리는 사람은 없습니다. 바퀴, 차체, 좌석, 핸들이 있는 자동차를 타고 길을 달립니다. 무슨 뜻인지 아시겠죠.

    문제는 우리 대부분에게 자동차의 나머지 부분을 만드는 것이 어렵다는 것입니다. 많은 사람들이 여전히 ChatGPT에 복사해서 붙여넣기를 반복하면서 AI가 작업을 줄여줄 것이라고 기대했는데 오히려 늘어나고 있다고 불평합니다. AI는 할 일 목록에서 항목을 없애주어야 하는데 오히려 항목을 더 추가하고 있는 셈입니다.

    ChatGPT에 복사해서 붙여넣기를 할 때 여러분은 미들웨어입니다. 여러분은 인간 형태의 소프트웨어로서 시스템을 서로 연결하고 있는 것입니다.

    … 그리고 그것은 여러분의 시간을 최대한 활용하는 것이 아니죠? 사실 복사해서 붙여넣기를 계속하는 것은 지루한 일처럼 느껴질 수 있습니다.

    기계가 그런 일을 할 수 있어야 하지 않을까요?

    네, 그렇습니다. 그리고 그것이 바로 n8n과 같은 도구가 하는 일입니다. n8n은 ChatGPT나 다른 생성형 AI 시스템과 같은 도구 주변에 필요한 인프라를 구축하여 더 이상 복사해서 붙여넣기를 하지 않도록 돕습니다. n8n은 AI를 다른 시스템에 연결하고, 다른 시스템을 서로 연결할 수도 있습니다.

    사실, 저는 n8n과 같은 도구의 대부분의 활용 사례가 비AI 관련이라고 생각합니다. 예를 들어, 간단한 워크플로우는 Gmail 받은 편지함에 연결하여 이메일 첨부 파일을 모두 랩톱의 폴더에 다운로드하는 것일 수 있습니다. AI가 관여하지 않지만, 이것이 어떻게 유용할 수 있는지 알 수 있을 것입니다.

    파트 3: n8n 시작하는 방법

    Apa Yang Saya Fikirkan: Apa Sebenarnya n8n dan Mengapa Peminat AI Terobsesi Dengannya?

    Minggu ini, mari kita bincangkan topik yang sangat hangat sekarang dalam dunia AI generatif tetapi tidak dijelaskan dengan baik: sistem automasi n8n.

    Mungkin anda pernah mendengarnya, mungkin tidak. Jika anda telah melihat tangkapan skrin perkara yang kelihatan seperti Zapier, dan banyak perbincangan hangat tentang AI agentif di LinkedIn, anda mungkin pernah melihat n8n.

    Bahagian 1: Apakah itu n8n?

    Cabarannya bagi kebanyakan kita ialah membina bahagian kereta yang lain.     … Dan itu tidak memanfaatkan masa anda sepenuhnya, bukan? Malah, ia boleh terasa seperti kerja yang membosankan, sentiasa menyalin dan menampal.

    Bukankah sepatutnya mesin dapat melakukan itu?

    Ya. Dan itulah sebenarnya tujuan alat seperti n8n. Ia membantu anda membina infrastruktur yang diperlukan di sekeliling alat seperti ChatGPT atau sistem AI generatif lain supaya anda tidak perlu lagi menyalin dan menampal. Mereka menghubungkan AI anda dengan sistem lain, dan boleh menghubungkan sistem lain antara satu sama lain.

    Malah, saya katakan majoriti kes penggunaan untuk alat seperti n8n adalah tidak berkaitan dengan AI. Contohnya, aliran kerja yang mudah mungkin untuk menyambung ke peti masuk GMail anda dan memuat turun semua lampiran daripada e-mel anda ke folder di komputer riba anda. Tiada AI yang terlibat, tetapi anda boleh lihat bagaimana ia boleh menjadi berguna.

    Itulah sebabnya n8n begitu popular sekarang. Ia adalah cara yang pantas untuk membina bahagian kereta yang lain untuk enjin AI.

    Bahagian 3: Bagaimana anda bermula dengan n8n?

    Bermula dengan n8n memerlukan pilihan yang mudah: anda mengehos sendiri di dalam syarikat/komputer anda, atau anda melanggan perkhidmatan awan berbayar mereka. Cara anda membuat keputusan itu adalah berdasarkan tiga faktor:

    • Privasi
    • Kos
    • Kemahiran

    Privasi: jika anda akan bekerja dengan data sensitif, data yang anda tidak mahu pihak ketiga lihat, mengehos sendiri adalah pilihan yang jelas.

    Kos: Pilihan pengehosan n8n bermula pada $20 sebulan untuk 2500 pelaksanaan sebulan. Itu lebih daripada cukup untuk seorang yang bermain-main dengan sesuatu, tetapi untuk pasukan, anda boleh menghabiskannya dengan agak cepat. Dan itu membenarkan anda 5 aliran kerja pengeluaran aktif. Pada dasarnya, ia pada asasnya adalah pelayan web dan penjadual – semua kuasanya datang daripada sistem yang anda sambungkan kepadanya.

    Persediaan yang saya cadangkan untuk individu biasa yang tidak mempunyai sumber IT dan tidak mempunyai kemahiran teknikal adalah untuk membayar untuk versi yang dihoskan awan, asalkan anda tidak mempunyai masalah privasi dengan menghantar data kepada pihak ketiga.

    Persediaan yang saya cadangkan untuk peminat teknologi tegar, jika anda belum memasangnya, adalah untuk menjalankannya melalui npx. Jalankan npx n8n@latest dan anda akan mendapatkan pelayan beta berfungsi dengan serta-merta.

    Bahagian 4: Menyiapkan aliran kerja AI pertama anda

    Sekarang kita sudah mendapat akses kepada n8n, mari kita mula membina automasi aliran kerja pertama kita.     Ini lebih benar jika ia adalah tugas yang anda lakukan dalam alat seperti ChatGPT.     • Dalam format apa ia?

    • Apakah gesaan kita?
    • Apa yang kita lakukan dengan output selepas AI memprosesnya?

    Contohnya, dengan video mingguan saya, saya akan mengambil transkrip, memuatkannya ke Google Gemini dan menjana transkrip yang bersih dan perihalan YouTube dan teg YouTube. Tugas yang kedengaran mudah itu terdiri daripada banyak subtugas, berbilang gesaan, dan urutan logik. Saya tidak boleh membuat teg sebelum saya membuat transkrip, jadi memikirkan urutan di mana kita melakukan sesuatu itu penting.

    Automasi aliran kerja, dalam banyak cara, adalah seperti resipi. Anda mempunyai bahan – data anda. Anda mempunyai peralatan dan alat – nod yang mengandungi kaedah seperti membaca/menulis fail, mengakses AI, dll. Dan anda mempunyai langkah-langkah yang perlu anda ikuti dalam urutan.

    Lo Que Pienso: ¿Qué diablos es n8n y por qué obsesiona a los fanáticos de la IA?

    Esta semana, vamos a cubrir un tema que está súper candente ahora mismo en el mundo de la IA generativa pero que no está súper bien explicado: el sistema de automatización n8n.

    Quizás haya oído hablar de él, quizás no. Si ha visto capturas de pantalla de cosas que se parecen un poco a Zapier, y mucho revuelo y entusiasmo sobre la IA agéntica en LinkedIn, probablemente haya visto n8n.

    Parte 1: ¿Qué es n8n?

    En resumen, n8n es un software de automatización de flujos de trabajo. Lo usamos para automatizar tareas, desde las mundanas hasta las exóticas. Si alguna vez ha jugado juegos donde tiene que conectar diferentes nodos (como ese juego donde hay que conectar tuberías para que fluya el agua), o construir estructuras modulares (como en SimCity/SimTower), n8n es una evolución natural de ese tipo de automatización.

    Lo que lo hace diferente y útil en muchos sentidos es que n8n tiene opciones tanto sin código como de alto código. Los programadores expertos pueden usarlo y escribir en su lenguaje nativo (JSON) para desarrollar rápidamente flujos de trabajo y automatizaciones muy elaborados, así como escribir sus propios módulos y nodos para él, haciéndolo infinitamente extensible. Las personas sin conocimientos técnicos pueden usar su interfaz y conectores y bloques prefabricados (llamados nodos) para armar flujos de trabajo.

    De ninguna manera n8n es una idea única; herramientas como Node-RED de IBM y herramientas como Zapier han ofrecido soluciones de bajo código/sin código durante más de una década.

    Lo que diferencia a n8n de esas opciones es que es más fácil de usar que un sistema como Node-RED, y como es de código abierto, puede ejecutarlo gratis en su computadora en lugar de pagar por el servicio en la nube. (dicho esto, las empresas probablemente querrán pagar por la versión en la nube a menos que tenga razones específicas para no hacerlo, como la privacidad de los datos) No es la única empresa y producto en el campo; Zapier y Make (antes Integromat) y algunas otras también desempeñan roles similares.

    Parte 2: ¿Por qué todo el mundo habla de n8n?

    La razón principal por la que todos los fanáticos hablan de n8n es la automatización de la IA. N8n como ecosistema facilita mucho la integración de la IA generativa en sus flujos de trabajo existentes de formas que no requieren mucha codificación. Es el middleware que conecta la IA a otras cosas, y eso es lo fundamental que necesita saber al respecto.

    Una de las cosas que he dicho durante un tiempo sobre la IA generativa es que, si bien es una herramienta poderosa, es como el motor del coche. El motor de un coche es fundamental para su funcionamiento, pero sin el resto del coche, no es terriblemente útil. Nadie conduce por la carretera sentado sobre un bloque de motor. Usted conduce por la carretera en un coche, con ruedas, carrocería, asientos, un volante… ya entiende la idea.

    El desafío para muchos de nosotros es construir el resto del coche. Mucha gente todavía está copiando y pegando un montón hacia y desde ChatGPT, lamentándose todo el tiempo de que se suponía que la IA reduciría su trabajo, not lo aumentaría. Se suponía que la IA quitaría cosas de sus listas de tareas pendientes y no añadiría más elementos.

    Cuando está copiando y pegando dentro y fuera de ChatGPT, usted es el middleware. Usted es el software, en forma humana, conectando sus sistemas.

    … ¿Y eso no aprovecha al máximo su tiempo, verdad? De hecho, puede sentirse como una tarea pesada y monótona, copiando y pegando constantemente.

    ¿No debería una máquina poder hacer eso?

    Bueno, sí. Y de eso se tratan exactamente herramientas como n8n. Le ayudan a construir la infraestructura necesaria alrededor de una herramienta como ChatGPT u otros sistemas de IA generativa para que ya no tenga que copiar y pegar. Conectan su IA a otros sistemas y pueden conectar otros sistemas entre sí.

    De hecho, diría que la mayoría de los casos de uso para una herramienta como n8n no están relacionados con la IA. Por ejemplo, un flujo de trabajo simple podría ser conectarse a su bandeja de entrada de GMail y descargar todos los archivos adjuntos de sus correos electrónicos a una carpeta en su computadora portátil. No hay IA involucrada, pero podría ver cómo eso podría ser útil.

    Por eso n8n está tan de moda ahora mismo. Es una forma rápida de construir el resto del coche para el motor de IA.

    Parte 3: ¿Cómo empezar con n8n?

    Empezar con n8n requiere una elección sencilla: lo autoaloja dentro de su empresa/su computadora, o se suscribe a su servicio de pago en la nube. Cómo tome esa decisión se basa en tres factores:

    • Privacidad
    • Costo
    • Habilidad

    Privacidad: si va a trabajar con datos sensibles, datos que no querría que viera un tercero, el autoalojamiento es la opción obvia.

    Costo: las opciones alojadas de n8n comienzan en $20 al mes por 2500 ejecuciones mensuales. Eso es más que suficiente para una persona que esté experimentando con cosas, pero para un equipo, podría agotarlo bastante rápido. Y eso le permite 5 flujos de trabajo de producción activos. La versión autoalojada está limitada solo por la computadora que la ejecuta; un servidor autoalojado podría manejar miles de flujos y ejecuciones si la máquina subyacente es lo suficientemente potente.

    Habilidad: aquí está el punto decisivo. Para desplegar n8n localmente en una computadora, necesita tener algunos requisitos previos instalados, como node.js, npm y npx, todas partes del ecosistema node.js. Todos son gratuitos, pero la mayoría de la gente no está dispuesta o no es capaz de instalarlos y configurarlos todos porque se pasa una cantidad considerable de tiempo en la línea de comandos. Si está dispuesto a aprender esas habilidades de TI (y realmente es solo instalar software sin una interfaz de apuntar y hacer clic), entonces puede cargar y ejecutar n8n usted mismo. Si no está dispuesto a hacerlo, o tiene un escenario donde quiere autoalojar para un equipo (que es una configuración más complicada), entonces optar por el alojamiento de pago tiene más sentido.

    Mi configuración sugerida para la empresa promedio que sí tiene recursos de TI es autoalojar. n8n por sí solo no requiere una gran cantidad de ancho de banda o almacenamiento. En esencia, es básicamente un servidor web y un planificador; todo su poder proviene de los sistemas a los que lo conecta.

    Mi configuración sugerida para el individuo promedio sin recursos de TI y sin habilidades técnicas es pagar por la versión alojada en la nube, siempre y cuando no tenga problemas de privacidad al enviar datos a un tercero.

    Mi configuración sugerida para los fanáticos de la tecnología, si aún no lo han instalado, es simplemente ejecutarlo a través de npx. Ejecute npx n8n@latest y tendrá el servidor beta funcionando inmediatamente.

    Parte 4: Configurando su primer flujo de trabajo de IA

    Ahora que tenemos acceso a n8n, comencemos a construir nuestra primera automatización de flujo de trabajo. Lo primero que hacemos es… no saltar directamente al software. Como suele decir Katie Robbert, empezar por la tecnología es la receta para el desastre. En lugar de eso, eche un vistazo a las tareas que está haciendo hoy y vea cuál es tan repetitiva, tan aburrida, tan mecánica que desearía desesperadamente que una computadora pudiera hacerla.

    Esto es doblemente cierto si es una tarea que está haciendo en una herramienta como ChatGPT. Quizás le esté pidiendo que limpie transcripciones o algo igualmente mundano, y está cansado de copiar y pegar. Usando el Framework 5P de Trust Insights de Katie, comienza por catalogar su propósito y establecer sus resultados de desempeño: las medidas del éxito.

    A partir de ahí, documenta el proceso que utiliza actualmente. Aquí es donde se complica: muchos de nosotros, una vez que hemos aprendido un proceso, olvidamos sus piezas componentes. Las hacemos automáticamente, sin pensar, y todas las tareas se confunden. Cuando construimos la automatización del flujo de trabajo, tenemos to que recordar conscientemente todas las pequeñas piezas que damos por sentadas.

    • ¿Dónde está el archivo en nuestra computadora?
    • ¿En qué formato está?
    • ¿Cómo lo subimos a nuestra herramienta de IA?
    • ¿Cuál es nuestro prompt?
    • ¿Qué hacemos con el resultado después de que la IA lo procesa?

    Por ejemplo, con mis videos semanales, tomaré la transcripción, la cargaré en Google Gemini y generaré una transcripción limpia, una descripción de YouTube y etiquetas de YouTube. Esa tarea que suena simple se compone de muchas subtareas, múltiples prompts y una secuencia lógica. No puedo crear etiquetas antes de hacer la transcripción, por lo que pensar en el orden en que hacemos las cosas importa.

    Una automatización de flujo de trabajo, en muchos sentidos, es como una receta. Tiene ingredientes: sus datos. Tiene aparatos y herramientas: los nodos que contienen métodos como leer/escribir archivos, acceder a la IA, etc. Y tiene pasos que debe seguir en orden.

    En la versión en video de este boletín, puede verme construir este flujo de trabajo exacto, paso a paso, desde cargar los archivos hasta crear los resultados.

    Parte 5: Para terminar

    El software de automatización de flujos de trabajo es la siguiente evolución obvia de una tarea que actualmente realiza manualmente. Es el peldaño intermedio en la escalera hacia la construcción de agentes de IA, por lo que aprenderlo y aplicarlo es tan importante. No puede ni debe saltar directamente a construir un agente de IA sin demostrar primero que el proceso funciona en una automatización, y no puede saltar directamente a una automatización sin saber que los componentes funcionan manualmente.

    Por eso cosas como el Framework 5P son tan esenciales. Primero prueba el concepto, establece el propósito y el rendimiento, entiende quién hace qué, construye un proceso funcional manualmente y luego introduce la automatización y, finalmente, soluciones agénticas. Debe construir sobre una base sólida de prácticas probadas si quiere evitar ciclos interminables de retrabajo.

    Eche un vistazo a lo que está haciendo hoy manualmente, donde usted es el middleware copiando y pegando o moviendo datos manualmente. Esos serán los candidatos ideales para reemplazar con automatización, esté o no involucrada la IA. Una vez que haya optimizado con un sistema como n8n, tendrá el ancho de banda que necesita para comenzar a innovar cosas nuevas con él.

    In today’s episode, let’s talk about writing, first drafts, and final drafts. Why is AI better at the first draft than the final draft? It’s not because AI can’t write. We know it can. Properly prompted, it does an amazing job. If it’s not, then it’s time to improve the prompts.

    The reason we prefer AI to write the first draft rather than the final draft is because we have a lot of expectations for the final output, especially in business, in nonfiction business writing. We have criteria—perhaps criteria we can’t even verbalize well, other than, “I don’t like that,” “That doesn’t sound like me,” or “Something seems off.” That’s a little weird that we expect to be in our final product.

    What are those things? Whether we can articulate them or not, those are deterministic outputs. As a brief recap, deterministic means there’s no guesswork, no randomness. Two plus two always equals four. No randomness. Probabilistic means there is guesswork, randomness, and creativity. When AI is creating content, it’s going to be probabilistic because that’s the way generative AI works. It’s all probability-based.

    The first draft, as my friend Anne Handley calls it, the “ugly first draft,” is almost entirely probabilistic. When you and I write, we try to get our words out, just words all over the page, forgetting about editing, style, form, and requirements. We just want to get something on the page. We just need to create. It doesn’t have to be good; it just has to exist. And then we edit, and we edit, and we edit, and we edit, and we turn it into something.

    In other words, the ugly first draft is a probabilistic task. We have a general idea of what we want to write. But given the same prompt, we might produce different results on different days. You’re given a prompt and you’re trying to write it on a day you accidentally put decaf in your coffee maker rather than regular. Is your writing going to change? Mine sure is.

    The first draft is allowed to be messy. It’s allowed to be ugly. It’s allowed to be incoherent. It’s allowed to be chaotic. It’s probabilistic, which means that generative AI, being an inherently probabilistic system, is going to do great with it. It can have as few rules as we do.

    The final draft—that’s much more deterministic. You have tone requirements, style requirements, style guidelines, a brand voice, brand guidelines, and a number of rules. You get the idea. When you look at how education, if you look at the grading rubrics and the requirements for something like the five-paragraph essay, it’s so rigid that it’s one of the reasons why AI writes better than most students—because students are locked into these iron bar cells of how to write. It’s so deterministic. The more deterministic a task is, the more work it is to coerce generative AI into staying within ever-narrower guardrails. Your conclusion must always start with the words “In conclusion”; you must have these transitions between paragraphs. I have a whole other rant about education, but that’s for another time.

    If you go back to Hemingway’s “write drunk, edit sober,” you could update that to the much lower-calorie version of “AI writes, human edits,” and have it be just as accurate. Will AI become a better deterministic writer? Yes, absolutely. The reasoning models that exist today already do a great job with that. Upcoming models like the new Deepseek R2, which supposedly is off the charts for today’s benchmarks, will get even better at following very strict rules.

    But if you want to leverage the power of AI where it’s natively best today, put it in environments where there are as few rules and restrictions as possible. Let it do the first draft, or maybe even the brainstorming with you before the first draft, so that by the time it filters down later on, you can be the one creating it within the very specific rules.

    In today’s episode, let’s talk about influence and how the window of influence for AI is slowly, very slowly, closing. This is not an immediate thing. This is not a today thing. This is not a tomorrow thing. But this is going to be happening more slowly.

    The window to influence AI models directly is slowly closing. One of the hallmarks of recent AI model releases is that model makers—companies like Google or OpenAI or Meta or Anthropic—realize there’s only so much data you can scrape. There’s only so much content that you can extract from the web because humans can only produce so much content at a certain pace. We can’t just crank out content all the time. We have jobs. We have all sorts of limitations. Machines, hungry for data, can consume way faster than we can produce.

    So what’s happening is kind of an ouroboros, the snake that’s eating its tail. That’s kind of happening in AI now, where model makers are training their models on synthetic, manufactured data. Meta famously announced that Llama 3.3 was trained and tuned on synthetic outputs from Llama 3.1. Now the new Llama 4, the Scout and Maverick versions, were trained on synthetic outputs from Behemoth and presumably from 3.1.

    So the model makers are starting to ask more and more, “How do we generate higher quality content from our really big model and then train our smaller models on it?” DeepSeek V3, the new version of V3 that came out in March 2024, was trained on outputs from R1, DeepSeek R1. Rumor has it that the upcoming DeepSeek R2 was trained and tuned on outputs from the new version of V3.

    Why are AI companies doing this? It’s not just because they’re running out of data. It’s also because a lot of public data is not in great condition.

    Look at social media. Look how people write on social media, on blog posts, and things like that. Grammar and most conversations are dying at separate tables. Even on LinkedIn, you have this kind of bizarre, Shatner-esque broetry that reads very strangely and sometimes very awkwardly. You’ve seen those posts on LinkedIn.

    From a quality perspective, is that quality content? Is that something you’d want to teach a model? Maybe, maybe not.

    Whereas, prompting your own foundation models or somebody else’s—which happened a lot, DeepSeek did that with OpenAI—caused a whole controversy, with OpenAI saying, “Hey, you stole our stuff.” Everyone whose content was used in OpenAI’s models responded, “Well, that seems fair.” If you stole from us and they stole from you, it seems fair.

    When you prompt a foundation model to create net new information, you know what quality it’s going to be. You know what format it’s going to be. You’re doing programmatic prompt engineering to repeatedly just ask hundreds of thousands of questions or more and get generated answers that are reasonably high quality. You have a lot less cleaning to do because you’re not trying to exclude that drunk dude’s shit posts on Reddit from your high-quality data set. You are creating just good quality content.

    Is it great quality? No. Is it exceptional? Is it Pulitzer Prize-winning? No. But neither is most of the content on the internet.

    In general, AI models, when well prompted, generate above-average to pretty decent content. If you give a tool a lot of context, give it a lot of instructions, and give it time to think, it will generate pretty good content. If the average content on the internet is crap and your average AI-generated content is pretty good, you’re going to want to train on the pretty good. You’re going to want to advance your model’s capabilities.

    What this means, though, for marketers like you and me, who want AI to know who we are, is that that window for influencing the training data itself is slowly closing.

    Now, to be sure, model makers are still trying to vacuum up as much data as they possibly can. But increasingly, as they bolster their own hardware purchases and compute capacity, synthetic data is cleaner, it’s cheaper, and it has no issues with copyright intellectual property laws.

    Now, I need a big warning sign here. I am not a lawyer. I cannot give legal advice. However, it is my understanding, at least in USA copyright law, that unlike criminal law, the so-called fruit of the poisonous tree does not apply to intellectual property law. Fruit of the poisonous tree means that in criminal law, if evidence is gathered improperly, then that taints the rest of the case, and the whole case can be thrown out, even if it’s just a small part; it can be enough to screw up a case.

    In intellectual property law—and again, I’m not a lawyer—Meta, for example, allegedly infringed on thousands of authors, including me, to make its Llama 3.1 family of models. However, if 3.3 or 4.0 are built with synthetic data, then even though they are derived from infringed intellectual property, the derivative model powered purely by synthetic data would not incur any liability on their part.

    That’s another reason why companies are looking at synthetic data, saying, “Look, we can train a new model that, yes, two generations ago was built on infringed intellectual property. But since then, it’s been synthetic. And so the new outputs that are higher quality and more advanced are not trained on infringing property.”

    So from a marketing perspective, there is something of a bit of urgency to ensure that you’re well represented out there on the internet and permitting models to train on your data as much as possible if you want to be found and recommended. If you want to be associated with the terms and the ideas and the concepts, when someone invokes a tool like Llama 4 or Gemini 2.5 or whatever, and they ask, “Hey, what are some good consulting firms that focus on AI?” I want Trust Insights to be in there. I want Trust Insights, Katie Robère, and Christopher Penn to be associated with artificial intelligence and generative AI.

    I’ve got to get the content out on the internet now so that it works its way into training datasets that are slowly becoming more and more synthetic.

    In today’s episode, let’s talk about AI For You. This is a framework that I created while doing a webinar with the folks over at ShareMyLesson.com, which, disclosure, is a client of my employer. National AI Literacy Day came around, and I was asked, “How do we think about AI literacy? How do we teach AI literacy?”

    I have, of course, a framework because that’s how my brain works: in frameworks and logic. The four-part framework called the Four U’s, hence AI For You—I thought it was being very clever at the time. It goes like this: Understand, Use, Uncover, and Unleash. Those are the Four U’s of AI literacy.

    Now, what do these mean? How do we make this useful? To gauge someone’s literacy with AI, we need to understand where they are in their AI journey and where they want to go.

    So the first part, the first U, is Understand. How well does someone understand AI as a technology? Do they know what it is? Do they know what it’s capable of? Most importantly, do they know what the limitations of AI are? The first U assesses the basic fundamentals of AI knowledge.

    There are a lot of people who think that AI is SkyNet and Terminators, or Wally, or take the fictional trope of choice, Commander Data from Star Trek: The Next Generation. As a funny aside, that’s exactly, funny enough, the exact opposite of the way AI actually behaves. AI speaks and behaves very naturally, very human, and is very confidently wrong, whereas the way that character was portrayed was very hesitating and very monotone, but factually correct most of the time. It’s an interesting dynamic.

    So, do people understand what a generative AI is and how it’s different from classical AI? Do they understand what a tool like Chat GPT does and what it’s designed to do? Do they understand that none of the transformer-based models can do math of any kind in any reliable way? Those are all things that are in that first U, Understand.

    The second level of AI literacy is Use, the second U. How do you use AI technology? What are the use cases for your industry, your profession, your function, your organization? How should you use it? When should you use it? When should you not use it? That is really critical.

    So the second U, Use, assesses the functional, practical uses of AI and how fluent someone is in its use. If they’re using Chat GPT, what do their prompts look like? If they’re using AI agents, what do their workflows look like? What do their connectors look like? The level of sophistication here tells you how far along they are.

    The third U is called Uncover. Uncover talks about really digging into the things that AI does not do well. What could go wrong? How could AI be misused? How could AI create misleading topics or misleading content? How could it create distortions and information that are not appropriate?

    So it’s all about how do we think about the ethical challenges of AI? How do we think about what could go wrong? That is the number one question that people need to answer when they’re using AI. What could go wrong in this segment? If they don’t ever ask that question, they’re not very far along on their literacy journey.

    Then the fourth U is Unleash. This is where you start to get out of the operational optimization side of AI into the transformative use cases. What does AI enable that previously was not possible? What could somebody do with AI that was beyond their ability before the technology?

    For example, if you take a tool like Refusion or Suno, these tools allow a person to generate a song. I’ve done this many, many times. Now, is it going to win a Grammy? No. But does it give me a capability I did not have before? Yes.

    I look at a tool like Gemini or Chat GPT; it can generate coding like Ruby. Do I know how to program in Ruby? I do not. Could these tools help me do that? The answer is yes.

    This transformative capability is the highest level of AI literacy, where you understand not just the technology and how to use it and what could go wrong, but you understand that it can be used to create expansive thinking, to give a person the ability to look forward and to create things that bring their ideas to life, as opposed to optimizing what’s already there.

    So, I would recommend if you’re trying to assess your own AI literacy, think about those Four U’s. Where do you fit? What’s your progress within each area? Because it’s not sequential. You can use AI and not understand it well. Plenty of people do. You can use AI and not know what can go wrong. Again, plenty of people do that. You can use AI and start being transformative in your own behaviors and your ideation, even as you’re just getting underway with it.

    So each of these Four U’s has growth, and our challenge as AI practitioners and as users of the technology is to mature in each of the Four U’s. When it comes to AI literacy, think about AI For You and what it means for you.

    In today’s episode, let’s talk about what’s new. New is the skill of the future.

    In many discussions I had at Social Media Marketing World this past year, listening to how people are using AI and how they’re deploying generative AI, there is a near-constant focus on optimization: bigger, better, faster, cheaper. Make bigger blog posts, make faster social media posts, make cheaper content, save money, save time.

    There’s nothing wrong with optimization. There is a lot of juice to be squeezed when it comes to scale, quality, speed, and cost. There are inefficiencies in every organization, without a doubt, where you could employ generative AI to substantially save some time, perhaps save some money.

    But over time, you hit diminishing returns on optimization. There’s only so much you can do to make something faster or cheaper. There are practical limits to how much bigger and better you can make something that exists. You sell cereal. How much bigger can you make the box? How much higher quality can you make the box where the customer would be willing to pay more for it?

    If you’re making corn-flavored cereal, okay, there’s a certain point after which we can’t optimize more, and people are not going to rave about the existence of our corn-flavored cereal. This means you’ll eventually hit diminishing ROI on things like AI initiatives if all you’re doing is optimizing. Again, optimization is the low-hanging fruit. It is the thing that everyone should try to find efficiencies for, save more time in your day. Nothing wrong with that.

    But the value of AI and the skill of the future that powers it is innovation—actual innovation. Something new, something not seen before by man or machine. That is something that AI doesn’t do as well as humans currently. It will eventually.

    What could it envision or imagine? What could you envision or imagine that does not exist yet, where you could put together something totally out of the blue? One of my favorite parts when I read clinical papers—and I do have a favorite part of reading clinical papers—is a section, especially in NIH papers, titled ‘New Information Added’. Now, there’s a statement in this big block that says, ‘What new information does this research add?’ Some of the most powerful and interesting papers to read are those that advance the field as a whole, providing new ideas, new strategies, new concepts.

    When people ask me to review their marketing books, which happens less and less because people don’t like the feedback I give them, the big thing I look for is: how has this author added new information to the field of marketing that did not exist before? I read an analytics book a while back, and it was good. It was well written. It was a good synthesis of the state of analytics. It didn’t add anything new to the field; it didn’t advance our understanding of analytics in any meaningful way.

    In AI, at the technology level, this is happening all the time. When DeepSeek R1 was released, their novel GRPO algorithm changed how every AI company thinks about reasoning models and made it easy for other companies to pick up the approach and run with it. Meta just released its Llama 4 models. This is a big change; they moved to the mixture-of-experts architecture like DeepSeek. I think in the next 4.1 or 4.2, they’re going to incorporate the DeepSeek algorithms, but they had to change the infrastructure first.

    So DeepSeek, for all the discussion about this company, advanced the field. They came up with something new: a new algorithm, a new form of mathematics around this technology that advanced the field for everybody. That’s what we are looking for. That’s what you should be looking for in AI, in marketing, in business.

    If we want to succeed with AI in any industry, in any field—HR, finance, marketing, sales—we need to focus just as much, if not more, on what new research, new ideas, new products, new services, new methods, and new techniques we can add to advance the field as a whole. It’s one of the reasons I’m so critical of companies that make these bombastic claims and say, “Oh, our new model is a revolution. It’s incredible. It’s a black box. It’s proprietary.” I’m sorry, you can’t see that; that’s proprietary information.

    If it’s really that revolutionary, as their marketers like to claim, let me see a paper. Show me the paper. I need to see the receipts. I need to see the receipts explaining why.

    I saw a paper not too long ago from a company making this bold claim that they have a way to detect AI-written content. I read the paper, and it was a good paper. I thought, “Okay, you have come up with something that advanced the field.” I have to go try the techniques to see if I can replicate the research, but at least at first read, I thought, “This is the way to do it.” This company has not only made the claim, but they brought the receipts and said, “Hey, here’s how we did it.”

    More often than not, when someone’s secret black box proprietary technology is eventually revealed, it turns out to be a nothingburger—a lot of claims for very minor optimization rather than an innovation.

    If you want a path to the future, if you want your company to succeed in general, and especially with generative AI, focus on innovation, on new, on something that isn’t bigger, better, faster, cheaper—not an optimization of what’s already there, but something that hasn’t been done. What could you do that hasn’t been done in your company, in your industry, among your peer set, maybe in the world? That’s where you’re going to find AI is a very capable partner, but it’s really going to be powered by you, the human.

    In today’s episode, let’s talk about blind trust in generative AI.

    On my plane rides to and from Social Media Marketing World 2025, I saw three different people just copy-paste from Google’s AI Overviews into slide decks. If you’re not familiar with Google AI Overviews, when you go and search Google, there’s that block at the top now that says “AI overview.”

    They were typing stuff in, and the AI overview was appearing very slowly because of plane Wi-Fi. These folks were not very deliberative about it. They didn’t pause to reflect. They didn’t search more than tap their lips and think, “Hmm, is that right?” They just selected, copied, and pasted into their very corporate, verbose slides. Whole other topic about good slide design, but that’s not for today’s show.

    From the casual shoulder surfing I was doing while standing in line for the toilet, at least one of them was doing it with an accounting and financials report.

    Now, could these folks have been subject matter experts who could quickly evaluate the truthfulness of a Google search AI overview in seconds? Yeah, sure. Absolutely. As with regular search results, someone who knows their subject inside and out can evaluate a paragraph or two of text quickly and decide whether it’s usable or not. But it also could have been laziness. Google said it, so it must be right.

    For example, if you know CAGR, compound annual growth rate, you know the formula for that is future value divided by present value, raised to the power of 1 divided by the number of periods, minus 1. Now, when I typed that into Google, I asked, “What’s the CAGR for a 15,000 investment that started out at10,000 and grew to that over five years?” It spit out this chain of thought.

    It said, “Let’s say your investment started at 10 and grew to 15 over five years. Calculate the ratio of ending to beginning value. Raise the result to the power of 1 divided by the number of years. Subtract 1, and you get 9.5%. Therefore, the CAGR for this investment is approximately 9.5%.”

    Here’s the thing about this: That looks right at first glance. It feels right. It’s in the ballpark. It’s not an outrageous number. It feels like a correctly shaped answer. The AI has shown its work. It listed its steps. If you didn’t do the computation yourself, you might think, “Yeah, that sounds right.”

    But generative AI sucks at math. We all know it sucks at math. That same formula, if you run the actual math, is 8.4%, not 9.5%.

    If you copy-pasted this calculation and told your client you had a growth rate of 9.5% instead of 8.4%, that’s not going to go well for you. They’re going to look at that and go, “Wow, you kind of screwed up on this really important math about how fast an investment grew.”

    So why did this happen? Why did this happen in a search result that I tried in real life? It wasn’t what was on the person’s screen; this was an example.

    Well, AI Overviews. Google wants people using these things, so they have to be fast. They have to serve them up fast, and they have to serve them up at scale to everyone who’s doing searches on Google. Because it has to be fast and it has to scale, it has to use a very fast, lightweight model. If you know generative AI, the faster and lighter a model is, the less accurate it is.

    Because it relies on search results for a lot of its source data for AI Overviews, if there’s an error in the sources, or it reads them wrong, or it does the calculation wrong, the error gets bumped up to the user. That’s what happened in this case. When I dug in a little further, it was pulling a mistaken calculation from one of the sources.

    This is really bad. As AI finds its way into more and more software, every company is trying to stuff it into everything. They’re treating it like Nutella—put it on everything. It is up to us as humans doing the work to inspect its outputs more and more and to never assume that what it’s creating is correct, especially around anything involving math. The more important a task is, the more you need to be quality checking its output.

    Again, as we often say, think of AI as the world’s smartest, most forgetful intern. You would never let the intern deliver final product to a client unsupervised. You shouldn’t do that with AI either. Please stop asking it to do math. It’s just not going to work.

    What’s On My Mind: Generative AI Strategy, Part 4 – Deductive and Inductive Reasoning

    You know my method. It is founded upon the observation of trifles.

    Those words, spoken by Sir Arthur Conan Doyle’s Sherlock Holmes, are our starting point in applying AI today.

    When it comes to applying AI, almost everyone struggles with where to begin. How do we know what to apply AI to? How do we determine whether or not a task is well-suited for AI?

    We know the foundations, the basics, the elementary. Generative AI, especially large language models, are best suited for tasks that involve language. Image generation models, it almost goes without saying, are best applied for image generation (though there’s some funky stuff going on with language and image models, but that’s a different newsletter issue). Beyond that, though, people are stuck.

    Last week at Social Media Marketing World, many of the use cases and questions I heard in sessions, on the floor, and at the bar revolved around people being stuck, applying AI to obvious, basic problems like writing social media content or blog posts. As I’ve said many times, that’s like flying a Harrier to the grocery store. Yes, it can do that, but it’s not a great use of the technology.

    So this week, let’s dig into two problem solving methodologies that can inform how we’ll use AI for practical, useful purposes.

    Part 1: Sherlock Holmes Was Wrong

    A big part of Doyle’s Sherlock Holmes was about what Holmes called deductive reasoning or deductive logic. He would see a string of different clues and infer a hypothesis about who the bad guy was, taking little observations and synthesizing them together.

    That isn’t deduction.

    That’s the opposite of deduction, something called inductive reasoning or inductive logic. Take small stuff and make it big, synthesizing a conclusion from different, seemingly unrelated pieces.

    What’s deduction? Taking a general principle and applying it to a specific situation. Here’s an example: we know salt decomposes in water to sodium ions and chlorine ions. We know that sodium ions electrically activate the receptors on our tongues. Thus, if you add even a trace amount of salt to a food, it makes that food taste more like itself. In some foods, like tomatoes, the sodium ions pair with the tomato’s natural glutamic acid to form a glutamate salt – aka a natural form of MSG.

    Thus, we can deduce that adding salt to food in general, at least in small amounts, makes food taste better. We can extrapolate from that general rule that if a food tastes bland, we might want to try adding a little bit of salt to it.

    That’s deduction.

    So what’s induction? Induction is the opposite, where we try to take assembled data to form a conclusion, to form a result. It’s dinner time, and you haven’t planned anything. You open up the refrigerator or the pantry and look at what you have. You’ve got pasta, some Parmesan cheese, some butter, and some frozen chicken. From that, you can assemble those various pieces to make a Chicken Alfredo.

    Now, rarely do we ever use solely one form of logic or reasoning. In the example above, you have to know what an Alfredo dish is to know that you can construct one from the ingredients you have.

    If we think of deductive reasoning as a top-down approach, taking known knowledge and applying it, then inductive reasoning is a bottom-up approach, taking disparate data and unifying it. Being able to use both appropriately is how we can quickly solve problems.

    Most people are reasonably good at deductive reasoning, because it’s taking what’s known and extending it or amplifying it. It’s one of the reasons you see so many sales pitches for companies employing analogies – analogies are a kind of deductive reasoning. “We’re the Uber of food delivery” or “we’re the Salesforce of public relations” builds on the knowledge that someone has of a core principle, then extends it.

    Not as many people are as good at inductive reasoning, largely because we have trouble understanding how disparate things connect, and in many cases, we apply biases (which are a form of deduction) to that data. We form (or worse, bring) a pre-ordained conclusion when we don’t understand data. This is natural for us; think how many times you as a child (or even as an adult) stared up at the clouds in the sky, imagining animals or other shapes in the clouds. You applied pre-ordained patterns to disorganized data.

    The absolute worst example of this is incuriosity, when someone arrives to data with a pre-ordained conclusion that they apply to the data. Practices like cherry picking certain data or ignoring other data to fit their conclusions are the worst antithesis of inductive reasoning – it’s not reasoning at all.

    Part 2: Problem Solving

    If we extend this idea of deductive and inductive reasoning, top-down and bottom-up, it’s pretty clear that we have two solid approaches for figuring out a problem. This is where we start to unify other frameworks like the Rumsfeld matrix.

    Rumsfeld Matrix

    When we know what we know and we know what we don’t know, we have an understanding of the rules, of the principles. From there, we start the process of problem decomposition.

    For example, we know we have a sales target of, let’s say a million dollars. We know that’s the goal, the end state we’re after. How we get to the million dollars might be a question mark, but we know what the ultimate conclusion needs to be.

    From there, we start extending our knowledge. We have a sales funnel, like the timeless awareness, consideration, evaluation, purchase. We decompose our data into those stages, looking at the number of people in each stage. We see the conversion rates from stage to stage. We identify which conversion rate is the lowest – maybe we have trouble converting prospects to leads. Maybe we struggle turning leads into opportunities. Maybe sales shows up drunk every day and opportunities never close.

    Whatever the case may be, once we identify the weakest link in our chain, we start decomposing what’s wrong in that section. What are the strategies and tactics we use to convert leads to opportunities? We drill down, down, down, until we find different granular items to test and improve, ultimately (ideally) resulting in changes that improve our conversion rates.

    That’s deductive, top-down problem solving. It’s problem decomposition at its finest, taking a known problem and breaking it down into granular, atomic units so that we can apply solutions to the individual pieces.

    If we look at the other half of the Rumsfeld matrix – we don’t know what we know, and we don’t know what we don’t know – bottom-up reasoning makes a ton of sense. We start gluing together the pieces that we do have, organizing and classifying them until we can see what we’re working with.

    Think of a jigsaw puzzle – but one you lost the box for. You have no idea what the final image is supposed to be, so you start from the bottom up. You find the edges and work your way from outside in.

    Now imagine that jigsaw puzzle not only lost its box, but lost some pieces along the way too. You found it maybe in your kid’s room, stuffed in a plastic bag. You don’t know what you know, and you don’t know what you don’t know (what pieces are missing). So you start to put it all together until you arrive at a puzle where you can infer the missing pieces, as long as there aren’t too many, and you can infer what the picture as a whole is.

    In the context of marketing, this is where you know something’s not right, but you don’t know what. You don’t know what data you have, and you don’t know what data you don’t have. You have Google Analytics data, your social media data, and a few other data sources, but you also know there’s data you don’t have or can’t get access to.

    In that situation, you do the best you can, synthesizing the data together, seeing what the data tells you directionally, even if it’s not perfect, and you end up with a conclusion that you can eventually fit onto something like a marketing operations funnel.

    So what does this all have to do with generative AI? I’m glad you asked.

    Part 3: Applying AI

    Generative AI helps with these two approaches in different ways. For deductive, top-down problem decomposition, AI can help you start to pick apart the problems, decomposing them into their components. You’d start by telling it what the situation is, providing whatever context and information you have, and ask it to help decompose the problem.

    In the example of the sales funnel, you’d take your existing sales funnel and all the data from it, plus whatever knowledge you have about your sales funnel, and hand it all to AI. You’d ask it to help clarify what questions it has, what data it still needs, and you’d provide as much as you could.

    Here’s what you shouldn’t do, however: just hand the entire problem over to AI. Why not? Because almost all generative models, even the state of the art models today, simply can’t do the decomposition of a problem well. There are literal technical reasons why the architecture can’t perform that task, related to how much data they’re allowed to output, and how much data they can store in their short term memories.

    Instead, what we have to do in a top-down, deductive approach is to break down the problem into components, then determine which components are a good fit for AI to work on. For example, if there are math issues in the process, that’s a very poor fit for generative AI. Any part of our process that involved computation wouldn’t be something we’d want AI handling.

    Suppose we were diagnosing issues in our sales funnel and we saw that we really struggled with converting prospects to leads, or leads to opportunities. Where we could make some headway with generative AI would be to look at the data with classical AI to see what factors might predict a conversion – and if there wasn’t anything statistically significant, we could use generative AI to determine whether the language we were using with prospects that converted was materially different from language used with prospects that didn’t convert.

    We might even synthesize an ideal customer profile from these different clusters of respondents, then have a virtual focus group with them to determine why they might or might not find our offering valuable or useful.

    But here’s where AI really shines: on inductive reasoning, on the bottom-up approach. Why? The very nature of the transformers architecture that powers today’s generative AI tools makes it an ideal fit for finding patterns and connections in disparate, seemingly unrelated data. Like the conspiracy quest board in It’s Always Sunny in Philadelphia, there’s sometimes so much data in so many places, in so many ways, that we simply can’t mentally put it all together.

    That is generative AI’s strength. Unlike humans, who are focus engines, generative AI models can’t help but see everything all at once. That’s their very nature (and why prompting to focus on a specific thing is so difficult for them).

    For example, as I demo in the new Generative AI Use Cases course, you can take all your analytics data that’s been processed (that part is important) and dump it into a generative AI system to ask it what it sees. Have it pull out its collection of red yarn and start making connections, including many things that might not be obvious to the unaided eye.

    The key to making this work is giving generative AI context without conclusions, the opposite of deductive reasoning. Instead of saying, “our sales are down 15% and here’s a bunch of data, tell me why”, we take a page from Holmes who famously said:

    It is a capital mistake to theorize before one has data. Insensibly one begins to twist facts to suit theories, instead of theories to suit facts.

    We instead ask the model to look at the marketing data, provide it what we did to generate that data, and then ask it – without bias or prejudice – to explain what it sees. What connections can it make, what patterns can it detect? The AI model can help us explore the problem space thoroughly, and potentially find connections that we missed in our own observations of the data.

    Part 4: Innovation vs Optimization

    All this circles back to the discussion we’ve had in the last 3 strategy issues about optimization and innovation. By default, taking a top-down approach, a deductive reasoning approach to problem solving, is inherently an optimization approach. We start with a conclusion and we want to pick apart the process to get to that conclusion. In the example of our sales funnel, we’re talking about improving the sales funnel.

    That presumes our sales funnel is correct. That presumes that our product market fit is correct. That presumes many things are correct, and there’s some aspect of our current processes and procedures that needs tuning – but the general direction and strategy we’re pursuing is correct.

    That, in a nutshell, is optimization. We pursue bigger, better, faster, or cheaper with the assumption that what’s for sale is what the customer wants, and we need to find higher value ways of delivering that.

    If we pursued a bottom-up approach, an inductive reasoning approach, we might see things that don’t make sense, that don’t fit in to the way we do business. As I was writing this newsletter, someone sent me an email asking if my company can build an AI agent that performed a very specific, unusual task. We don’t do that yet, but it got me thinking that perhaps we could, or at least teach someone how.

    Because bottom-up, inductive reasoning doesn’t start with a preordained conclusion, it leaves room for magic, for discovery, for surprise.

    It leaves room for innovation. For finding something new and unexpected that could change the course of our business.

    And as we started in the introduction, you rarely use one form of reasoning over the other strictly; we use combinations of deductive and inductive reasoning all the time. What changes is how deliberate we are, how self-aware we are about our problem solving strategy.

    Generative AI is very good at obeying our instructions, but if our instructions are not clear – if we are not clear with ourselves – we won’t make the most of its power. Think through the problems you’re trying to solve, determine what approach you’re currently using, and then determine whether or not that’s the best approach for the problem.
