Here's what this means for you. You'll discover that struggling to measure AI's impact almost always points to a deeper performance measurement problem your organization has not yet solved. You'll also learn these concepts: why defining what 'done' looks like for each role must come before any AI metrics, how uplift modeling compares control and treatment periods to isolate the real delta AI creates, and how the Trust Insights 5P framework anchors performance in clear quantitative definitions of done. If you have no idea what your performance metrics are, you do not have an AI problem. You do not even have a uh ROI of AI problem. You have a basic measurement problem. You if you don't know what people are spending their time on, you got much bigger problems than AI. You have fundamental management problems. And that is solved not with AI, that is solved with really basic stuff like task sheets, timekeeping sheets, things like that. Like how do people account for the work that they are doing currently in your organization? If you have no way of seeing into that, if you have no task management system, you have no project board, you have nothing that people record their progress on, yeah, AI is not going to make that better or worse, but AI is going to make that invisible because you have no clue where people are spending their time. So that's not an AI problem. What I would suggest is you look, take a good hard look at all of the systems that you currently have in place. So, like, how do you measure your productivity now? How do you measure that somebody actually got their work done? Right? What is that measured? If you don't know, that's where you start. You have to figure out what does done look like for an individual employee for people who are customer service representatives, right? Uh, their number is satisfaction. How satisfied are the customers with them? Did you solve that they solved their problems? So if you implement an AI-based system of any kind, you should be able to say our NPS numbers went up from 56 to 57, right? Or however you choose to measure NPS internally. It could be an 8.2 on a uh 10 scale. If you have salespeople, the question there is before and after AI, did you close more deals? Or did the value of deals go up? Or whatever it is that people are measured on. If you are, if you have people who are in marketing, do they generate more leads? Do they generate better quality leads? Um, you have people who are in advertising, do your ads perform better? Do you spend less money and get more traffic or whatever it is that you're buying? If you're in PR, are you getting more media placements, better media placements? Are you getting media placements in places you couldn't get before? What are people's KPIs? Right? What are what are the KPIs that you measure people on? If you don't know that, AI is not going to help you. AI is going to make things worse, right? So if you are unsure how to measure AI, it's because you are unsure how to measure basic performance in your organization, and that is not something AI can fix. That is something you have to fix at a fundamental management level. Uh and selfish plug, that's what trust insights, particularly my CEO and co-founder, Katie Robert, does look at the structure. Look at we call it the 5P framework by Trust Insights. Purpose, people, process, platform performance are the five Ps. Performance is the quantitative measurement or the definition of done. How do you know you are done? And it sounds like uh, Yuri, it sounds like you do not have definitions of done, is is what it sounds like. Now, this is obviously something that you as an individual are probably not going to be able to change, right? This is a this is it sounds like a much bigger organizational problem you have there. And so if you are the person, you know, the chief AI officer, whatever, it is not solely your responsibility to get your organization straightened out. That is this is a much, much bigger problem. But that's the answer, is you measure based on uplift. There's a statistical technique, there's an entire branch of statistics called uplift modeling that we borrow from biostatistics, uh, where you say, I know that in this period there was a control, in this period there was an experiment or a treatment, and the treatment showed this delta compared to this control. That's how you measure that. And if you don't know how to do that, ask your AI tool how to do that. It's you have to gather the data, and you have to make sure the data is good. And I believe me, when it comes to measuring performance management, from a cultural perspective, you are going to get pushback because in any organization, the strongest pushback you will get on measuring performance management is from underperformers at every level. Um that is your warning sign, that is your yellow flag that you have much bigger problems to solve when people start saying, I don't want you measuring my outputs, my outcomes. You know, this is something that when I worked in public relations was one of the biggest sore spots. Public relations folks had and still have an extremely difficult time measuring their outcomes. So they spend a lot of time measuring their process. Like I did this number of things this week. And stakeholders have always said, Well, that's nice that you did those things, but did it mean anything? And when you pushed these folks, they were very, very, very unhappy that when you did the actual measurements, if the measurements were good, which is a whole other subject, that would more often than not show that, in fact, all that work didn't result in anything meaningful. So that's the answer to that question. You do not have an AI ROI problem. You have a fundamental ROI problem, and you need to solve for that first before you can start even trying to measure the impact of AI. Thanks for the question. Talk to you on the next one.
